CAC payback for Indian SaaS: a practical guide
How to calculate CAC payback properly, what good looks like for SMB and mid-market SaaS, and the levers that shorten it fastest.
CAC payback answers a simple question: how many months does it take for a new customer's gross profit to pay back what you spent to acquire them? It's one of the most useful numbers a SaaS founder can track, because it tells you how much cash growth will consume.
The formula
CAC payback (months) = CAC ÷ (Monthly revenue per customer × Gross margin)
Where:
- CAC is total sales and marketing cost in a period divided by new customers won in that period. Include salaries, tools and agency fees, not just ad spend.
- Monthly revenue per customer is new MRR divided by new customers.
- Gross margin is revenue minus hosting, support and onboarding costs, as a percentage.
For example: CAC of ₹60,000, ₹6,000 MRR per customer and 80% gross margin gives 60,000 ÷ (6,000 × 0.8) = 12.5 months.
What good looks like
There's no single benchmark, but some rough guides help:
| Segment | Healthy payback | Why |
|---|---|---|
| SMB, self-serve | Under 12 months | Higher churn means you need your money back fast |
| Mid-market, sales-assisted | 12–18 months | Longer contracts and better retention |
| Enterprise | 18–24 months | Large, sticky contracts justify slower payback |
If your payback is well outside these ranges, growth will burn cash faster than it builds value.
Common mistakes
- Counting only ad spend. Leaving out salaries, tools and agency fees can halve your apparent CAC.
- Ignoring gross margin. Paying back CAC from revenue rather than gross profit makes payback look faster than it is.
- Blending everything. A healthy blended number can hide one channel that pays back in 6 months and another that takes 30. Calculate it by channel.
- Counting sign-ups, not customers. In product-led motions, measure payback on paying customers, not trials.
Levers that shorten payback fastest
Cut the bottom of your channel mix
Most SaaS companies have one or two channels that pay back far slower than the rest. Moving that budget to your best channel is usually the quickest win.
Agree what an SQL is
When marketing and sales use the same definition, marketing stops being rewarded for leads that sales will never close. CAC falls because spend goes to the right accounts.
Raise the price, or the plan mix
Payback depends as much on revenue per customer as on CAC. Annual prepay discounts, better packaging and fewer discounts all improve it.
Speed up the sale
Fast follow-up on demo requests, clear next steps and well-run trials shorten the cycle, and the cost of every rep-hour spent chasing.

Track it monthly
Calculate CAC payback every month, by channel, using the same method each time. The trend matters more than any one number. If it's getting longer, you'll know early enough to act.
